# Alation Co-Founder & CEO Satyen Sangani

# Satyen Sangani wants your data to stop guessing

Satyen Sangani remembers the parking lots. Early on, raising a seed round for a company that did not yet have a name anyone knew, he would drive up Sand Hill Road, park outside a venture firm, and sit there geared up and anxious. "It would be life and death in some sense," he told the CEO.com Podcast, "because you obviously needed to pay your salary."

He is past that now. Alation, the company he co-founded in 2012, has raised money four or five more times since that seed round, was [valued at more than $1.7 billion](https://www.alation.com/news-and-press/alation-raises-series-e-funding/?ref=ceo.com) after a $123 million Series E in 2022, and counts [40% of the Fortune 100](https://www.globenewswire.com/news-release/2025/05/20/3084946/0/en/Alation-Acquires-Numbers-Station-to-Unlock-a-New-Era-of-Agentic-Workflows.html?ref=ceo.com) among its customers. His view of fundraising has changed with the distance.

"We over-celebrate fundraising," he said. "The reality is that you're using these funds in order to produce value. And the act of actually getting valued doesn't produce any value itself. In fact, the day after a fundraise as an entrepreneur, you strictly own less of the same exact thing you owned, plus a little bit of cash or a lot of cash, depending on how much you raised."

Sangani did not set out to be a founder. He studied economics at Columbia and then Oxford, worked as an analyst at Morgan Stanley, did a stretch at the private equity firm Texas Pacific Group, and spent close to a decade at Oracle building analytics software for banks. The three people he started Alation with came at the same problem from different directions: a human-computer interaction researcher out of Stanford, an AI researcher whose PhD was in fuzzy learning, and a database expert. The last two had been at Google.

"The four of us came together and broadly said, look, data just needs to be easier to comprehend and understand," he said.

The problem they were describing is mundane and enormous. A large company runs thousands of systems and tens of thousands of database tables, built up over years by programmers who have since left. Somewhere in there is a column called curbal\_c. Nobody can say whether that is the foreign currency balance or the domestic one, and the person who could say has moved on. Alation's first product, a data catalog, let people search that mess in plain language and find whoever still knew.

Then the large language models arrived, and Sangani found himself explaining a distinction that most of the market was in a hurry to skip.

"These new large language models are primarily trained on the text and primarily trained on unstructured files. And a lot of that technology is about predicting the next thing," he said. "If you say, 'Hi, what's your name?' The corpus of information would get searched, and it would say, 'My name is Satyen Sangani.' And so the way that computer is reasoning out is it's just predicting the next set of things given the context that it's been given."

That is fine for a paragraph. It is not fine for a balance sheet.

"This textual information, which is predictive and stochastic and possibly a little bit random, which is why you see all these hallucinations, doesn't necessarily speak well to your business information systems, which rely on precision and which rely upon having a single definitive answer. If somebody says, what are your profits, it doesn't need to be like, well, it might be possibly 3.72443\. You don't want it to guess. You want it to know."

Alation's job, as he describes it now, is to sit in the middle. When the company [bought Numbers Station](https://www.alation.com/blog/alation-acquires-numbers-station-ai/?ref=ceo.com), a Stanford spinout that builds AI agents for structured data, in May 2025, Sangani wrote that the enterprise still had to figure out how to get error-prone models to talk to precise databases. The company's May 2026 launch of [Alation AI Governance](https://www.alation.com/news-and-press/alation-announces-new-ai-governance-offering/?ref=ceo.com) went at the same problem from the compliance side: a registry of every model, agent, and tool a company is running, mapped against the EU AI Act, the NIST risk framework, and ISO 42001, with an audit trail regulators can read. On July 14, it rolled the pieces into something it calls [AIOS](https://www.globenewswire.com/news-release/2026/07/14/3326909/0/en/Alation-Launches-AIOS-All-New-Intelligence-Operating-System-for-Enterprise-AI.html?ref=ceo.com), an intelligence operating system, and Sangani said in the announcement that the company had rebuilt itself around it.

He had sketched the governance product on the CEO.com Podcast well before it existed.

"One of the big challenges that all of these enterprises have is that they don't actually even know what's being used and where these AIs exist inside of their companies. Who's using ChatGPT? Are they using it for customer interactions? Are they using it for programming?" he said. Knowing where the models are, what data feeds them, and who is using them "is just table stakes. Now, I would argue that most companies don't even know those things."

The pitch, in other words, is that Alation is the system of record for what a company actually knows. Which is what makes this month awkward.

On August 18, Alation's status page reported degraded availability for some customers and said the problem was resolved within an hour. Two days later the company [confirmed to TechCrunch](https://techcrunch.com/2026/08/20/ai-data-giant-alation-confirms-cyberattack/?ref=ceo.com) that it had found unauthorized activity in one of its systems and was investigating. As of this writing, it has not said what kind of attack it was, what caused it, whether any data was left, or how many customers were affected. A company that sells the difference between guessing and knowing has not yet told its customers which one it is doing.

Sangani is unusually plain about his own mistakes as a manager, which may help. He describes his early self as "a strict micromanager" who ran meetings off Google Sheets. "There are running jokes inside of the company around how I'd have task lists and to-do lists," he said. "That was definitely a mistake. Especially if you want great people. Great people don't necessarily want to be told what to do. They want to be given a problem that's capable of solving and then run with that problem so that they can figure out the solution to it."

The correction, he found, is not to disappear into delegation. "At any given moment, there are one or two or three initiatives that you have to drive. There are things that just have to get done. They're the most critical things in the business, and you have to pick your own state and go arbitrarily detailed on those things." Everything else runs on one-on-ones, business reviews, and OKRs. "I struggle with it all the time because you're constantly slippery-sloping either into too much management or too much delegation."

His mornings have their own small governance. About two months before the conversation, he had started doing something physical first thing, a workout or yoga, with permission to make it 10 minutes on the bad days. Then he makes chai. "The act of just putting in the spices and doing it in a certain sequence just sets me up for the morning," he said. Email waits. "The anti-pattern had historically been waking up in the morning, looking at my phone first thing, starting answering emails first thing, and not doing that has been a real, just incredible unlock."

He reads a lot, mostly not about data. The Rest Is History, The Economist, a Columbia professor's book on the origins of data, and, on a trip to Chicago with his son, Erik Larson's The Devil in the White City. He has hosted his own podcast since 2022; in July, Alation [relaunched it as AI Radicals](https://www.globenewswire.com/news-release/2026/07/29/3335305/0/en/alation-relaunches-its-flagship-podcast-as-ai-radicals.html?ref=ceo.com), opening the new season with former Tableau CEO Mark Nelson. His [company bio](https://www.alation.com/blog/alation-acquires-numbers-station-ai/?ref=ceo.com) says he founded Alation to help people dispassionately observe the world so they could passionately work to improve it, which is an economist's way of saying he'd like fewer people to guess.

Every conversation on the CEO.com Podcast ends the same way: who gave you a chance? Sangani named four people. Chuck White, his high school history teacher, who made him care about American history and shaped where he went to college. His mother. His wife, whom he called "our first venture capitalist" and the reason the company exists. And Greg Sands of Costanoa Ventures, the lead investor whose office Alation once worked out of and who is still the first call when something breaks. "No matter how bad things are," Sangani said, Sands "will always bring perspective and will believe in you even in moments when you're a little bit unconfident about yourself."

Then he kept going.

"The thing about being an entrepreneur is that you just walk the first step, and then if you have a good enough idea, there are a million people who will walk it with you. And that's every one of your employees, and that's every one of your customers. And so, in some sense, the entire process of entrepreneurship is just an exercise of common belief. And if you've done it right, those people will pick you up when you're not able to go a little bit faster and farther, and hopefully, you do that a little bit as well."
