# The singer who inherited a sales machine

Amanda Holmes was a singer-songwriter with three albums to her name when her father, Chet Holmes, was diagnosed with leukemia, and for the year and a half he spent fighting it, she was in the hospital with him more than 100 nights. He was there 382 nights in total and never once alone. He died in 2012\. She was 24, and in all that time he had never talked to her about the business.

"He never sat me down and said, 'Here are all my businesses. Here's what they do. I want you to be the one to pass on the baton,'" she told the CEO.com Podcast. "We never had those dialogues."

The business was [Chet Holmes International](https://www.chetholmes.com/about-us/?ref=ceo.com), a sales and marketing training company that traded on his name. By the company's account, Chet had run nine divisions for Charlie Munger and doubled the sales of each. His 2007 book, *The Ultimate Sales Machine*, made the New York Times bestseller list, and his client roster included American Express, Wells Fargo, Morgan Stanley, and Xerox. Holmes says the company had by then worked with a quarter million businesses and more than 85 of the Fortune 500\. It employed a couple hundred people. There was no succession plan.

She did not take the job. For two years, she brought in outside executives and watched them fail to fill the space, while a spiritual teacher she had been studying with, Guruji Poonamji, founder of the Clearwater, Florida nonprofit [Divine Bliss International](https://divineblissinternational.org/america/?ref=ceo.com), kept telling her she should be the one.

"She saw me at 24 and said, 'Yeah, you can take over this company. You can be CEO.' And I looked at her like, no way," Holmes said. "For two years, I said, 'Absolutely not. You are crazy.'"

Her reasons were the obvious ones. She was a woman in a sales training company. She was in her 20s, and the customers were baby boomers. She had never managed anyone.

When she finally became CEO, she did the only thing she could think of: read her father's book repeatedly and watch his training videos repeatedly until she could teach them herself. "I am a product of our product," she said.

The company says leads rose [1,176 percent](https://www.chetholmes.com/about-us/?ref=ceo.com) in her first year and that coaching clients doubled in consecutive years. Those are CHI's own figures. The company is private and does not publish revenue, and Holmes did not say what the base was in a year when the founder had just died. What can be checked is the book. Portfolio [published a revised edition](https://www.penguinrandomhouse.com/books/300195/the-ultimate-sales-machine-by-chet-holmes-with-amanda-holmes-foreword-by-michael-gerber-notes-by-jay-conrad-levinson/?ref=ceo.com) of *The Ultimate Sales Machine* with more than 50 pages of new material by Holmes, by the publisher's count, and a previously unpublished chapter of Chet's. CHI's [launch page for the edition](https://www.ultimatesalesmachine.com/book-1a?ref=ceo.com), dated 2022, says she found that chapter in an old email shortly before the manuscript was due and that the book opens with a foreword she wrote to her father titled "Dear Dad." She says it made the bestseller list 15 years after the original.

Asked to explain what the company actually teaches, Holmes started with a question of her own. What share of businesses ever reach $1 million in annual sales? Clint Betts guessed. She said he was close. By her numbers, it is about 8 percent, up from 5 percent a decade ago, and the odds get worse between $1 million and $5 million before improving somewhat on the way to $10 million.

Most CEOs, she said, assume the gap comes down to the product. She thinks that is wrong and used a hamburger to explain why.

"Two companies started on the same block in 1967, Joe's Hamburger Joint and McDonald's," she said. "Joe's Hamburger Joint, a mom-and-pop shop, put all their love and adoration into every burger, and they're still one location working nights and weekends. At the same time, McDonald's is the largest grossing hamburger joint in the world. And I can tell you they don't have a superior burger. And I'm a vegetarian, and I know that."

What separates the two, she argues, is a set of skills that can be taught, and her father reduced them to 12\. He studied and taught karate for 23 years and liked to say that mastery is not doing 4,000 different things but doing 12 things 4,000 times each. Each of the 12 is a chapter in the book. She named a few of them on the show: a time management system she claims improves productivity by 500 percent in six steps, a client-selection method called the Dream 100 that she describes as the fastest and cheapest way to double sales, messaging discipline for companies now marketing on 15 to 21 channels instead of the seven that were typical 15 years ago, and hiring salespeople.

"Mastery isn't about doing 4,000 different things even though our shiny object brain thinks so today," she said. "It's actually about honing in and focusing on just a few that, with 4,000 reps, you get to mastery."

Betts asked how artificial intelligence changes the trade. Holmes pointed to a CHI research product called the Core Story, in which analysts go through large volumes of data about a client's customers and reduce it to a narrative meant to make the client the obvious choice. That work used to take three months, or five or six with a slow client. She says it now takes two weeks because AI does the aggregating.

She was less complimentary about the writing. "It still comes out like a robot," she said. "I read it, and I say, 'That just doesn't feel right to me in my bones.'" A five-email sequence can be drafted in a minute. Whether any of it should be sent is a separate question, and in her view still a human one. She expects the automation to become table stakes for everyone and the personal layer to be what is left to compete on. Her evidence is anecdotal: boomers trust the evening news, millennials trust a blogger, and in her client work she now builds far more personal stories into a go-to-market plan than she did ten years ago.

Her own day runs on the system from chapter one. She writes down no more than six priorities, ranks them, estimates the time each will take, and puts the blocks on her calendar before starting. The point of the calendar, she said, is that it exposes what the list hides. A 20-item to-do list feels productive when you check things off, but by evening the three things that mattered are often still sitting there, and slotting the hours in advance makes that visible at 9 a.m. instead of 6 p.m. She works in 90-minute stretches. Between them she takes 15 minutes with a guitar, which she keeps within reach, and sings, usually Sanskrit chants.

The rest of her time goes to keynotes and on-site training. Shortly before the interview she had spent two and a half days at [Dave Asprey's Business of Biohacking Summit](https://daveasprey.com/business-of-biohacking/?ref=ceo.com) in Austin teaching founders to pitch. The exercise was to move a cold prospect to action in under 60 seconds. Holmes scores everything, and by her scoring, the room started at a four and finished at eight and a half, with the top five pitching to a panel of celebrity judges.

She did the interview from Tampa with a Category Three hurricane forecast to hit the coast before the episode aired. Her phone interrupted twice with emergency alerts. She had been sick the previous week.

The CEO.com Podcast closes every episode with the same question, on the premise that the chances one gives are just as important as the chances one takes. Holmes named her teacher, the woman she had called crazy. Guruji Poonamji looked at a 24-year-old singer and told her she could run the company. Holmes said no for two years. She has run it for 12.
