# DataStax CEO Chet Kapoor: There is no AI without data

# Chet Kapoor was the guy who got coffee for the guy who made coffee

Chet Kapoor grew up in Calcutta and read a book.

The book was *The Little Kingdom*, Michael Moritz's account of the two Steves who founded Apple. Moritz was a reporter for Time when he wrote it. He would later run Sequoia Capital. Kapoor read it in one sitting.

"I was like, 'I've got to go and hang out with these guys,'" he told the CEO.com Podcast.

So he did. He learned computers, applied to American colleges, and arrived in the United States in 1985\. By then Steve Jobs had been pushed out of Apple and was starting NeXT. Kapoor signed on as a campus consultant in 1987 and became one of the few new graduates NeXT hired.

"Let me start by saying I was the guy that got coffee for the guy that made coffee," he said. "I want to be very clear where I was on the pecking order. The guy who opened the door, I was below that person when I think about career ladders, but it didn't matter. I had an office 30 yards away from Steve. I got a chance to see him every day."

Kapoor thinks a first job does to a career what the first four years do to a child. Most of the personality gets set. What he saw at NeXT was a lot of very smart people trying, every day, to change the world, and he says it defined him in ways he did not understand at the time.

The interview was recorded on May 23, 2023, when Kapoor was chairman and chief executive of DataStax. He has since sold the company to IBM and moved to Amazon Web Services. More on that below.

## What he kept from Jobs, and what he left

Kapoor has a specific view of Jobs, and it is not the one from the Walter Isaacson book.

"Two or three things from my vantage point," he said. "One was just a phenomenal, phenomenal deep marketeer and coming down with the exact emotion to solve for. Great person that was very, very clear on what people needed, not what people wanted. The second thing was great concentration of people, awesome people. NeXT hired some of the best in the industry."

Then the qualifier. "Now, some of the techniques he used were actually pretty shitty. Burnout and this and that. At least at NeXT for me, I saw a little mellower version of that because he had already gone through the Apple piece."

He also wants the record corrected on one point. Apple bought NeXT in 1996\. In Kapoor's telling, that is backward. "Let there be no confusion. Apple bought NeXT, but the NeXT leadership team is what reinvented Apple. At one point, the only person on Apple's leadership team who wasn't from NeXT was the CFO. If it wasn't for that team coming over, we wouldn't have gotten the new Macs; we wouldn't have gotten the iPhone."

Asked what he took from Jobs as a leader, Kapoor gave two rules. Do not compromise on people. And convince the people you have that they can do more than they think. "Otherwise you will get something that everybody else can do."

What he did not take was the yelling. He has watched a generation of executives read the Isaacson biography and try it on. "I don't need to be like anybody. Leadership is the best version of myself." He ran through a list: Jobs, Gates, Bezos, Musk, Pichai, Jassy, and made the point that none of them lead alike. "Leadership does not start with people, it starts with you. You need to lead yourself first and be intellectually honest on how you're leading yourself."

## Apigee, then the tug

After NeXT, Kapoor started a company and sold it to a services firm. He was on the IPO team at Active Software. He spent years at BEA Systems and WebMethods in enterprise middleware, which he describes as the part of the software business nobody else wants. "We do things that people don't like doing, which is cleaning septic tanks."

In 2007, he became chief executive of Apigee, an API management company. He [took it public in 2015](https://techcrunch.com/2015/04/24/apigee-closes-its-first-public-day-worth-16-68-per-share-down-1-9-percent-from-its-ipo-price/?ref=ceo.com) and sold it to Google in 2016\. [Google paid $17.40 a share in cash](https://www.globenewswire.com/news-release/2016/11/10/888859/35581/en/Google-Completes-Acquisition-of-Apigee-Corporation.html?ref=ceo.com), about $625 million, and the deal closed that November.

"I loved working at Google," he said. But he had what he described as a tug. "I really wanted to go back and build a billion-dollar business because I think there's something about durability that shows up with a billion-dollar business." He had [said the same to TechCrunch](https://techcrunch.com/2022/06/15/datastax-proves-its-still-possible-to-raise-nine-figures-at-higher-valuation-in-2022?ref=ceo.com) a year earlier, putting the target at $1 billion in revenue.

He joined DataStax as chairman and chief executive [in October 2019](https://councils.forbes.com/profile/Chet-Kapoor-Chairman-CEO-DataStax/795e3815-b87a-40e9-94d0-23ad7d4c6f15?ref=ceo.com). DataStax is the commercial company behind Apache Cassandra, the open source database that sits underneath Netflix, Uber, and FedEx. In the three and a half years before the interview, Kapoor had moved the company from a database company to a data company to an AI company.

## "Hell yeah"

The interview took place six months after ChatGPT launched and two months after GPT-4\. Kapoor was asked whether this was bigger than the internet.

"Hell yeah."

He went and asked the people in the room about the browser. "There's not a single person that says that this is not bigger. This is going to be far more disruptive." The difference, he said, is the clock. "If you think about how long it took Amazon to disrupt Walmart, a good 15 years. The amount of time for disruption is about half or a third, so it's going to move so amazingly quick, it's not even funny."

DataStax's pitch in 2023 fit in one line. Real-time AI for everyone, at three times the scale and half the cost. "There is no AI without data," Kapoor said. "And everything needs to be real time. Because imagine you go to ChatGPT and put in a request at the prompt and you get a response back in two days. Useless."

His example was a wedding toast. ChatGPT can write one. It thanks the guests, says something about the bride and groom, offers advice, tries to be funny. "But it has no context on the boy or the girl, the bride or the groom." The context lives in the databases at DoorDash, Verizon, and Starbucks. Connecting the model to the data was the business.

He expected two to four large language model companies to survive, no more, and everyone else to build on top of them. He thought the harder problem for those builders would be the business model, not the technology. "You will not be able to charge people for this new generative AI app like Salesforce does today per seat."

On jobs, he did not soften it. A software company's marketing budget might drop 40 percent and its headcount 30 percent. Sales and marketing, which can consume half of a growth company's revenue, would shrink. Engineering would go from about 30 percent of the P&L to the low twenties. Unemployment would rise for a while, because most of the economy does not move at the speed of a startup in the Valley. "That's not a two-year period, that's a 5, 7, 10 year period." Over a decade, he called it a net positive, and said he was not sure whether something like universal basic income would be needed, "but it might be required."

He wanted faster regulation, not slower innovation. "I don't think we need to slow down innovation, for the record. We just need to speed up governance and regulation around it. And given the state of our policies and how quickly the lawmakers have to adjust to this new world, that is going to be a challenge." Asked to picture executives from OpenAI, Google, and DataStax testifying before Congress, he said, "My mind just doesn't accept how that goes."

## Distributed, not remote

DataStax was born from an open source project, and Kapoor said he used the word "remote" exactly once, at his first all-hands, and never again. "It's a distributed company." The leadership team is in the Bay Area. Everyone else is wherever they are.

He has no use for the word hybrid. "I do not believe that the human mind does really well with, 'I will go to work when I want to go to work.' I think it needs to be structured." His version is a home office as the default, a real office in Santa Clara, London, Singapore, and Sydney, and set days when people come in. "The most important thing for me is predictability."

He is also a Silicon Valley partisan and said so. He had spent all but four or five of his previous 32 years there. He said Silicon Valley Bank, which had failed two months earlier, had been as important to the Valley as Stanford. And he made a prediction. "With all this generative AI stuff going on, I think what you're going to find is a lot of people that left are going to come back."

## The billion-dollar business

Near the end of the conversation, Kapoor was asked where DataStax would be in five years. He gave the answer he gives everyone. "We'll continue to build products that practitioners love that change the trajectory of the enterprises they work for."

He had also said earlier that he does not believe strategy happens in the cathedral. "That actually happens by going to the bazaar and experimenting really quickly." It is a line he has used before, including in [a 2022 essay for Forbes](https://www.forbes.com/sites/forbestechcouncil/2022/04/28/innovating-in-the-bazaar-creating-the-right-culture-for-success/?ref=ceo.com). And he had said, of the big companies that survive a technology wave, that they are built on two disruptions at once, one in the technology and one in the business model. "That's how large companies get made."

The billion-dollar business did not come. On February 25, 2025, [IBM said it would buy DataStax](https://newsroom.ibm.com/2025-02-25-ibm-to-acquire-datastax,-deepening-watsonx-capabilities-and-addressing-generative-ai-data-needs-for-the-enterprise?ref=ceo.com) for its watsonx line. IBM gave the same reason Kapoor gave on the podcast two years earlier: the data enterprises need for AI is sitting in places the models cannot reach. IBM did not say what it paid. The deal [closed on May 28, 2025](https://www.dbta.com/Editorial/News-Flashes/IBM-Officially-Closes-Acquisition-of-DataStax-169711.aspx?ref=ceo.com). Kapoor [wrote on X](https://x.com/chetkapoor?lang=en&ref=ceo.com) that day: "This isn't just a closing. It's the beginning. Our mission remains the same."

Five months later, he left. In October 2025, [AWS named him vice president of security services and observability](https://aimmediahouse.com/leadership-moves/aws-names-chet-kapoor-vp-of-security-services-and-observability?ref=ceo.com), reporting to chief executive Matt Garman, alongside chief information security officer Amy Herzog, over a group that includes Gee Rittenhouse, Nandini Ramani, Georgia Sitaras, and Brad Marshall. Garman told the company in an email that Kapoor brought "a customer-obsessed mindset and deep understanding of platform services."

Kapoor had been a chief executive for 18 years. Now he runs one division of the world's largest cloud company in security, a field he had never led. What he has [said in public since](https://www.linkedin.com/in/chetkapoor/?ref=ceo.com) sounds a lot like what he said in 2023, pointed at a different problem. Security products built for AI agents as the primary users. Humans stepping in where judgment or approval is needed. Everything at machine speed.

Something he [told Unusual Ventures](https://www.unusual.vc/datastax-ceo-chet-kapoor/?ref=ceo.com) in early 2023 reads differently now. Asked what he wished he had known about leadership before he started: "As you go through your career, the list of failures will far exceed the list of successes. When you miss a shot, spend some time thinking about why you missed and then move on, QUICKLY. Obsessing about the last shot is not what champions do."

## Who gave you a chance

Every episode of the CEO.com Podcast ends with the same question, because the chances one gives are just as important as the chances one takes.

Kapoor said the list was too long, and naming one colleague over another would be wrong. "You can be the best sailor in the world," he said. "If the wind doesn't show up, it doesn't matter. You're dead in the water."

Then he answered anyway.

"My role model has always been my father. And so true north has actually been a little easier to figure out, because whenever I think I'm in a situation where I have to think about something, my father's still alive. But more importantly, I can think about what would my father think about this and what would he say. If it wasn't for me being born to my parents, I don't think I would've had this opportunity to do any of this."

The second name was his wife. "My partner and my soulmate. We've been together for a long time, and that makes a massive difference." He had spoken to both of them that morning.

"Nothing would work if it wasn't for those two individuals."
