The building had plywood walls, fake doors, and a catwalk where the instructors stood with clipboards. Sam Wilson was a first lieutenant, third man in the stack. They went through the door, and he got shot.

Simulated rounds, the kind that leave a welt. He was dead. Afterward, the staff sergeant running the drill looked up from his clipboard, saw an officer, saw the Ranger tab on the officer's shoulder, and his posture changed. Wilson could read it. This was going to be an argument.

"So, sir, how do you think that went?"

"Someone needs to write a letter to my mom explaining that her son's a moron."

Wilson had been in his own head, worrying about what the rest of the unit was doing, and he lost track of where he was and what the third man through the door is supposed to do. He said so. The sergeant asked what he wanted to do about it. Wilson asked to run it again. They ran it again.

He told that story on the CEO.com Podcast about halfway through, and it is the closest thing to a theory of management he offered. Wilson runs 8x8, a Nasdaq-listed cloud communications company with somewhere north of $700 million in annual revenue. He runs it the way that Sergeant ran the kill house. Say what was supposed to happen. Say what happened. Say why. Run it again.

Every marketing campaign at 8x8 starts with someone writing down the expected result and the KPIs. A month later, the actual numbers come back, and the team sits down for what the Army calls an after-action review. "I will never fire anybody for missing the results," Wilson said. "But I'll fire you if you're not willing to say, 'Hey, we missed the results, here's why we missed the results, and here's what we learned from it.'" Products ship in beta on purpose. In his first year as chief executive, not one of them was perfect on day one, and he is glad. "If it was perfect, we waited too long."

Wilson became CEO of 8x8 in May 2023 after six months as the interim, and after a board search that ended with the interim guy. He had been chief financial officer before that, then chief customer officer, and had spent a year living in the UK running the European business; he was originally hired in 2017 to build a small-business unit that didn't exist until he showed up. Before 8x8, he helped take MobileIron public. Before MobileIron, he spent 14 years on Wall Street covering communications companies and then investing in them, according to the biography 8x8 supplied for a Rosenblatt Securities investor conference. Before Wall Street, the Army. He has an engineering degree from Seattle University and an MBA from Berkeley, and he introduced himself on the show as the dumbest person at the company, since everyone below him is smarter than he is.

The company he inherited has died several times. 8x8 started as a chip company. The name is the pixel block its video chips processed. Then video conferencing, then home phone service over the internet, then business phones, then contact centers. Bryan Martin, who was CEO three CEOs ago and is now chief technology officer, remembers a 17-cent stock and not knowing how to make payroll the following week. When Wilson spoke with CEO.com, he put the business at $750 million a year with $130 million in EBITDA. It has since returned to year-over-year growth, and in August the company reported its fifth consecutive quarter of growth and a record $190 million in quarterly revenue.

On AI he sounds like the banker he used to be. He guesses more than $100 billion of venture money has gone into the space, and he takes it as a rule that research dollars turn into innovation. Spend $100 against someone spending $1,000 and you lose. So 8x8 does not compete with the bots. It builds the plumbing the bots need: the software that places a call, routes a case, hands a conversation from a machine to a person and back. Transcription, translation, and sentiment analysis get pulled inside the firewall where customer data can be processed under GDPR. The specialized stuff comes from partners. 8x8 was working with OpenAI six months before anyone had heard of ChatGPT, Wilson said, and has been working with Meta on Llama. He has kept saying versions of this on 8x8's site this year: that the integration layer matters more than the model, and that companies measuring AI output are paying for the wrong thing.

The values took longer. Rangers have a creed and recite it. 8x8, when Wilson took over, had nothing. He got a few minutes with Admiral William McRaven, who ran Joint Special Operations Command, and asked him how you build that kind of culture with grown adults hired from the outside. McRaven asked whether he knew the Ranger Creed. Of course. Did you write it down? Did everybody repeat it?

So they wrote it down. The values are on the wall of every 8x8 office and on the first slide of every all-hands, and most Sunday mornings Wilson writes an email to the whole company about one of them, or about something that went well, or something that went badly. Email, he pointed out, is the cheapest communication technology on earth and does not care about time zones. One value is "disagree and commit," which took a real fight to adopt. One is that people hold each other accountable, and he will name in writing which department held which other department to its word, whether or not the second department enjoys it. One is that the company is cost-conscious, which he interprets literally. Wilson flew more miles than anyone at 8x8 last year and all of them in coach. "If my engineer can't fly business class, the CEO ain't flying business class." He does not, he said, pass rules where some animals are more equal than others.

He hires anywhere. Montana, Romania, Singapore, the UK. Fewer offices than a company his size would normally keep, and the savings go to flying teams together for four or five days at a time.

He has been married 24 years and is still being retrained on how to load a dishwasher. He offered this as evidence that if mistakes were a firing offense, he would not have survived his first week of marriage, and that nobody should build an organization on the assumption that anyone is perfect. He is a regulated telecom in 60 countries and files about 1,500 tax returns a month, and lately, he said, he is being audited everywhere from Indonesia to Chicago and has had to hire people just to answer the letters. He does not mind paying. He minds getting three days to respond to 30 pages.

The last question on the CEO.com Podcast is always the same: who gave you a chance? Wilson named Army officers and Wall Street bosses and his wife, and said that if he tore his CEO badge into 75 pieces there would be one for each of them. He brought up Chester Nimitz, who ran a ship aground in his first command and would have been finished under a zero-failure system before he ever got to the Pacific. 8x8 hires veterans, many of them from special operations, because Wilson wants it, and he mentors them himself.

Then he told the host he asked good questions. Holy mackerel, he said. He would love to come back.
