Reverse engineering venture capital

In 2018, Drew Glover and Alex Harris started a marketing consultancy with a clause most clients didn't think much about. Fiat Growth would help fintech startups with acquisition, partnerships, and performance marketing. In exchange, along with the fee, it wanted the right to invest in the company's next funding round.

Neither of them had money to invest. Harris was running growth at Chime. Glover was leading marketplace development at Steady, a Series C fintech. They had known each other since Cal, where Glover was a walk-on wide receiver and Harris a student manager on a roster that included Aaron Rodgers. They had a view into many companies that were spending badly, and a suspicion that the view itself was worth something.

"We didn't have the money to invest in these businesses by ourselves at the time, but we knew we wanted to get into venture," Glover said in a 2024 interview with Amplitude. So they built a way in.

"From day one, we only worked with companies that we thought were investable businesses and we strategically asked for the right to invest in the majority of those businesses," Glover told the CEO.com Podcast. "It literally means we contractually get the right to invest in the next funding round."

Three years and about 200 clients later, they had a stack of unexercised options and a track record of watching founders work. In 2021, they founded Fiat Ventures to cash in the options. The first fund closed at $25 million in 2022. By 2024, it had backed more than 20 companies, roughly 60 percent of them former Fiat Growth clients.

"Instead of sitting down with a founder, getting a coffee and then investing, we get to work with that founder and that team for three months, all the way to a year, prior to investment," Glover said.

He calls it reverse-engineering venture. On August 25, the firm closed a $35 million second fund and brought Fiat Growth and Fiat Ventures under a single brand, FGV, with the fund now operating as FGV Capital. The vehicle, which includes co-investment capital, was oversubscribed against a $25 million target and pushes total assets under management past $60 million. MassMutual, Bank of America, Reinsurance Group of America, and the Stellar Development Foundation are in the LP base.

The obvious question about a consultancy that invests in its own clients is whether the consulting relationship bends the investment decision. Glover told TechCrunch that the two businesses remain separate entities with what he called clear processes to keep one from biasing the other. The point of the shared infrastructure, he said, is to give the investment team better information, "not influence the outcome." He also said the combined model is winning the firm spots on cap tables it would not otherwise get, because founders want the advisory network as much as the check. Whether the wall holds is something his LPs will find out over the life of the fund.

Glover's argument on the CEO.com Podcast was that the wall is beside the point, because capital alone no longer wins deals. "Most VCs, what they deliver to a company is simply capital," he said. "Where the market is headed now is as a venture capitalist, you need to have something extra beyond capital to win your way onto a really competitive cap table."

He does not miss the years when it was otherwise. "People were raising $20 million rounds without a product," he said. Now the same founders are trying to make $3 million last 36 months. "Entrepreneurs are thinking like entrepreneurs again."

Glover grew up in East Oakland. His father worked at a housing nonprofit, and his mother was a teacher, according to a profile his firm published. He went to private schools, he told the CEO.com Podcast, and football got him to Berkeley. The neighborhood is why fintech.

"I had exposure to a lot of underserved communities, underserved communities that had all the upside in the world but not all the access in the world," he said. He cited a figure he has used often: that 80 percent of Americans lack $500 in savings for an emergency, and argued that fintech companies now sit on more data about those people than any other industry. "Through AI, we can use that data for good, and we can use it for bad."

The bad version is easy to name. Payday lending. Micro-lending. Products that take a person's financial data and use it to sell them something they cannot afford. "We have to make sure that the people that are building products for the most vulnerable populations are also the ones that understand those population's true issue," he said.

That is also where he lands on who should be running funds. Black GPs get well under 1 percent of venture capital, Glover said, and Fiat has described itself as one of the few Black-owned venture firms in the country. But he told the San Francisco Examiner in 2024 that the partners decided early not to pitch themselves as a diversity fund, even when the money for that was flowing.

He watched that money arrive in 2020 and he watched it leave. "The second we saw that wave was the second I looked at everyone around me and said, 'This is a wave, but it's going to die,'" he told the CEO.com Podcast. Corporate diversity programs got funded, then defunded. Separate funds for Black founders and Black GPs were raised once and did not raise again. "We're seeing a lot of the minority GPs and minority founders going back to look for that money to raise that next round or that next fund, and the money's just not there. It was earmarked for a certain cause that has now passed."

What frustrates him is not that the wave ended. It is what it took to start one. "I don't like the fact that I feel like really bad moments like George Floyd need to happen for those waves to hit."

His own explanation for the numbers is unglamorous. Networks hire from networks. "If it's five white people, five Asian people, or five black people, the odds are that the next hire is going to look like the rest of the team." He got into the room, he said, by working hard and getting lucky, in that order.

Glover's days start at 5:30 a.m. with a workout, the only quiet hour before his two-year-old is up. They end with his laptop open on the couch while he and his wife watch Alone, the show where survivalists get dropped in the wilderness with 10 items and the last one standing wins half a million dollars. He has seen every season. He is certain he could last a month out there. His wife gives him a week.

Glover named Judson Griffin, a sales manager at Namely who hired him as an account executive when he had never sold anything. Namely did not become the unicorn its employees hoped it would be. Glover did not care. "He was like, 'You know what? I feel like you got that, that thing,'" Glover said. "It was really the first time in my career where I realized I was really, really, really good at something."
