Fearless listening
The first time a recruiter called Barri Rafferty about Morrow Sodali, she said it wasn't the job for her and gave them a few other names to try. Two months later, they called again.
"We really want to meet you. We think you have the operational skill sets," she told the CEO.com Podcast, recalling the second call. "I didn't really know what Morrow Sodali did."
That is a strange thing for a new CEO to admit. It is also, in her telling, the whole point.
Morrow Sodali started 50 years ago as a proxy solicitation shop and grew into activism defense, M&A advisory, and corporate governance. Rafferty ran Ketchum, the communications agency, as CEO and president, and then ran communications and brand at Wells Fargo during the years it was trying to buy back public trust. None of that is proxy work. But TPG Growth had bought a majority of the firm in 2022 and wanted to push it into ESG advisory, investor relations, and financial communications. Those were her fields. She met with the private equity team a couple of times and took the job. In September 2023, the firm named her CEO, Americas, a new role, reporting to global chief executive Alvise Recchi.
"Here I am eight months later," she said. "So there you go."
She was speaking from the New York office. Sirens went by.
She walked into a firm mid-transformation. By her count, Morrow Sodali had more than doubled in 14 months and made seven acquisitions worldwide. She called the process a dating game. "You got to kind of figure out who you want to walk down the aisle with."
Her rules for a target were plain. The leaders had to fit. The firm could not depend on one founder. And the business had to sell alongside what Morrow Sodali already sold. "How will they be able to walk the halls with our people, pitch with our people, go to clients together?" she said. "If we can't make one plus one equals three, and it's not additive, that's important."
Buying the company was the easy part. Some of the firms she acquired had an average employee age of 27. Some of the people already at Morrow Sodali had been there 27 years. The firm was rewriting its mission with outside help to cover both, and Rafferty spent much of her time putting people from the different companies in the same room so they might eventually trust each other with a client.
"In advisory businesses, people bring in people to their client relationships to solve client challenges," she said. That does not happen on a Zoom call with someone you met last quarter.
Her own management habits are simple, and she has kept them a long time. Sunday nights she reads her calendar and drops the meetings someone else can take. "I think you vote with your time." Her default meeting is 30 minutes. Ask for an hour, and she assumes something strategic is coming. As a mid-level manager, she used to sort her week into buckets: time with high-value people and time on growth, and check the ratio. She stopped doing it weekly. She says she can feel it now.
She runs small coffee sessions called Breaks with Barri, a handful of employees from different levels, sometimes in person, sometimes not. She gets more out of them than the engagement surveys. "You often get honest, demanding answers if you ask the tough questions," she said. "As you start to listen to themes, if you don't respond to those, then shame on you."
She calls this empathy, and defines it as fearless listening, which is about the least sentimental definition of empathy on offer.
On the question of what kind of leader she is, she declined the premise. "Some days, I'm in a service leadership position. Some days, I'm role modeling and leading from the front and making decisive decisions; some days, I'm coaching others to make those decisions." She has left every job she has held with an internal successor in place. "Maternity leaves have been great for me. I know that sounds crazy, but when I leave, I put someone in charge, and they take on a lot of the work, and I'm like, 'Great, you keep that. I'll go do new things.'"
Rafferty's firm was selling ESG advisory at the exact moment the phrase became a liability in American politics. Her read was that clients were dropping the word and keeping the work. "They're shying away from the word, but they're not shying away from doing the right thing for society's future," she said. It is worth noting that this is what a firm with an ESG practice would say, and that much of the work she described was not optional. European CSRD rules were about to require large companies with business there to report starting in 2025, whatever anyone called it.
On DEI, she was less careful. "It's been disappointing to see the numbers are not moving forward. Pay equity is moving slower than we would like." Attention comes in bursts, she said, then wanes. Asked whether equity means equal opportunity or equal outcomes, she refused to pick. "They're intertwined." If diverse hires are not rising in a company, she asked, was the opportunity ever real?
Rafferty's own run at Morrow Sodali was shorter than the interview suggests it would be. Recchi, the global CEO she reported to, stepped down in September 2024. The firm rebranded as Sodali & Co and in January 2025 brought in Andrew Benett from PwC to run it. Five months later, Anywhere Real Estate hired Rafferty as chief communications officer and head of public affairs, reporting to CEO Ryan Schneider. Compass closed its acquisition of Anywhere in January 2026 and folded both companies into Compass International Holdings, where she is now chief communications officer. Sodali, for its part, reported a record year through June 2025 and has since rebuilt its executive team under Benett. Whether the acquisitions she stitched together are what drove that year, or whether the firm simply rode a wave of activism and cross-border deals, is not something a press release will tell you.
None of that was on the table when she spoke with the CEO.com Podcast. What was on the table, at the end, was the question every guest gets: who gave you a chance?
She went back to Ketchum. She had a global job she'd wanted, running the brand marketing practice, and two small kids, and this was before you could take a call with China from your kitchen at nine at night. Ray Kotcher, the CEO, told her to move to Atlanta, where she'd grown up and never planned to return, and run the office there. It was a turnaround. She had never run a P&L. Her parents found her a house in six weeks.
"When you have a leader that sees things in you that you might not see in yourself and pushes you out of your comfort zone," she said, "you prove to yourself and others that there's a lot more you can take on in business and life."
