Ozlo's former CEO on the supplier that pulled its chip, the cyberattack that stopped the line, and why he'd do it all in public again

Rockwell Shah rebuilt a product Bose threw away

Ozlo had finished designing its earbuds when a chip supplier called to say it was ending support for the part the whole device ran on. The team switched chips and rewrote every line of firmware. Later, a different supplier got hit with a cyberattack and stopped production for about 30 days. Ozlo stopped with it.

This is the part of hardware that never makes it into the pitch deck, and it's what Rockwell Shah most wanted to talk about on the CEO.com Podcast. "How do you predict a cybersecurity attack on one of your suppliers? You can't," he said. "There's a reason why the failure rate of crowdfunding is so high, especially for hardware."

Shah ran Ozlo Sleep from 2023 into 2025. The company makes Sleepbuds, earbuds small enough to sleep on your side in, that block out snoring and street noise and can stream a podcast until you fall asleep. Each one contains more than 370 parts. Shah said the production line looks like a Rolls-Royce plant for the number of human hands involved, and that without one colleague with 30 years of manufacturing experience and fluency in Chinese and English, the product might not exist.

The Sleepbuds began at Bose. The original version was a set of tiny earbuds that played white noise, blocked sound, and did nothing else. "It takes a company the size of Bose to make earbuds that don't stream audio," Shah said. "They are fancy earplugs with white noise." Oprah named them a favorite thing twice. Time put them on its Best Inventions list. Shah's company had a contract producing audio for them.

Then Bose reorganized, cut its health division, and killed the product. Three Bose engineers left to buy the intellectual property and start over. N.B. Patil, who spent more than 20 years at Bose, negotiated the deal, which Shah has called historic, something Bose had never done before. Shah advised the group before it became a company and joined as CEO to commercialize it. The new device looks like the old one and shares almost nothing with it. "95 percent of this device is different," he said. About 70 percent of the staff came from Bose.

Shah's path to the job was not the usual one. He graduated from Cornell in economics and took a job as a remote tech support agent at 4PatientCare, a medical software company, dialing into doctors' computers to fix their software. He stayed for years, became president, scaled the company to 20 million patients a year, and saw it through an acquisition by Essilor.

"One of the things that kind of sucked about being in B2B medical SaaS is nobody ever says thank you," he said. "Doctors never call you, and they're like, 'Oh, thank you so much for optimizing my revenue.'" So he went to consumers and built a suite of sleep and wellness apps, among them Pzizz and Mesmerize. "Every day, somebody's like, 'Oh, you changed my life.'"

Ozlo launched on Kickstarter, where 5,747 backers pledged $1.4 million against a $28,800 goal, then moved to Indiegogo's InDemand platform to keep taking pre-orders. Shah said the two sites now work together rather than compete. At the time of the conversation, the company had about 30,000 pre-orders and $6.8 million in sales, and had been nearly profitable before its general launch. The campaign eventually passed $8 million and became the largest InDemand campaign in Indiegogo's history.

None of that money built the product. Ozlo raised $22 million in venture capital to do that. "The number that you see that people raise on crowdfunding is not how much money it takes to bring something to market," Shah said. Crowdfunding was a demand test. It also recruited the kind of customer who wants to buy something unfinished and help finish it. He contrasted that with the Humane AI Pin, the Fisker Ocean, and the Rabbit R1, all shipped to reviewers before they worked. Startups cannot iterate in private for years the way Apple can. "We have to do all of that publicly," he said. "And sometimes it's painful."

The hardest problems were not the supplier disruptions. Those are bad luck. The hard part was doing things no one had done. Sleepbuds stream over Bluetooth Low Energy, which most phones do not support directly, so audio goes from the phone to the charging case and from the case to the buds. "You can't go to Stack Overflow and be like, 'Hey, another engineer has solved this problem before,'" Shah said. "You have to invent the way."

He recorded the conversation ahead of a general launch and in the middle of a jittery economy. He did not think the economy mattered much. Most of the S&P 500, by his count, was founded in downturns, and downturns clear out competitors with bad unit economics and shrink the marketing budgets of bigger rivals. "Optimists get rich, pessimists get right," he said.

Sleepbuds went on to win Best of CES 2025. Shah left Ozlo that year to become a partner at Flagship Pioneering. Patil now runs the company, which launched Sleepbuds 2 in July 2026.
