Theorem CEO, Jay Kulkarni: Why authentic brands will win in the AI era
The Theorem founder on bootstrapping through recessions, betting on video commerce, and why AI will never replace a person telling a story.

Jay Kulkarni doesn't think a machine can tell your story
Jay Kulkarni started Theorem in 2002 from a spare bedroom in New Jersey. Before that, he had exactly one job: five years at DoubleClick, where he ran product management for advertiser solutions and email platforms.
"I'm the first entrepreneur in my family," he said on the CEO.com Podcast. "I came to the U.S. as an immigrant."
He never raised institutional money. "I bootstrapped the company. We've managed through multiple recessions and continued growing." Theorem grew into a global company, with teams in India, Australia, and the Dominican Republic.
It is still headquartered in Chatham, New Jersey, where Kulkarni is in the office by 6:30 or 7:00 most mornings even though the company went hybrid after COVID. He leaves by mid-afternoon for the gym, and in the evenings he practices piano. He started three years ago. "It's one of the hardest things I've ever done."
Theorem serves two kinds of customers: content companies and commerce companies. The content side is streaming platforms, publishers, media businesses, anyone selling advertising, which, as Kulkarni notes, "has increasingly overtaken subscriptions as a revenue stream, especially in streaming."
When an ad deal closes, someone has to run it: insertion orders, creative deployment, audience targeting, campaign management, reporting, around the clock, in multiple languages. Theorem spent two decades doing that work by hand before deciding to automate itself.
The result is Upward, a media monetization platform the company tested internally for 12 to 18 months before showing a customer. One of the largest audio streaming brands has since moved its ad operations onto it, retiring the spreadsheets that used to carry its order-to-cash process.
Most of Upward was built by people who have spent their careers at Theorem. "We've had at least 17 employees stay with the company for more than 15 years, which I'm incredibly proud of," Kulkarni said. The company runs on a framework it calls Ways of Working: purpose, process, people. Training sessions, client reviews, and team events happen in person, no exceptions. Kulkarni told Pulse 2.0 the approach earned Theorem the No. 3 spot on 2024's Best Place to Work in America list.
The next 20 years, as he sees them, run through video commerce. Not TikTok, not Instagram. The brand's own website. "Brands care deeply about having a one-to-one relationship with consumers, but they also want to control that interaction," he said. "If everything happens on TikTok or Instagram, they lose ownership of the experience and the data."
He has the ground truth on his side: 95 percent of digital commerce still happens on ecommerce websites, which is why Theorem partnered with Firework, the AI video commerce platform, to build shoppable video directly into brand storefronts. In August, MarTech Breakthrough named Theorem its Overall Conversion Optimization Solution of the Year, a win Kulkarni credited to the video commerce pilot.
AI runs underneath all of it. Theorem trains models that let brands write their own content rules and enforce them automatically. Partial nudity is fine for an underwear brand and a problem almost everywhere else. But on whether AI will eventually make the videos itself, with no people involved, Kulkarni is a holdout.
"I actually have a contrarian view on that. Humans still crave authenticity and human connection. Storytelling is fundamentally human. Hearing someone tell you a story is different from hearing it from a machine."
Machines reduce friction, he said. They do not build trust. "If you look at great brands throughout history, the ones that survive wars, recessions, and economic upheaval are built on trust and ethos. I don't think machines replace that." He holds his own industry to the same rule: "Consumers should know when content was generated by AI."

Kulkarni had been accepted to school in the United States, but his passport had expired, and without it he would miss his visa interview and lose the opportunity. His father was a school teacher. A retired colleague of his father's offered to help and came with them to the passport office, where the officer on duty turned out to be the man's former student. The passport was expedited. Kulkarni made it to America.
When he thanked the man, he got the rest of the story. Years earlier, the man's own son had wanted to study in America, and a teacher's salary could not cover it. The son wrote letters asking for help. Princess Grace of Monaco paid for his education.
