The network the agencies own

Early in his career, John Harris was handed a good agency and told to shake things up. It had been around for 25 years. Strong EBITDA, loyal clients, not growing. He met with all 75 people, took a cross-section of them offsite, and built a plan with milestones, dates, and names attached. Then he papered it across a wall of cubicles in the middle of the office and started executing. A colleague came up to him, surprised. "Oh, you were serious."

"I thought you guys were serious," Harris told him. "This isn't my plan, this is our plan." Some people opted out. Some clients left. Two and a half years in, the regional shop won a global brand assignment for a health and beauty company. "Every success I've seen, there's been alignment," Harris said on the CEO.com Podcast. "Any failure somewhere along the way, alignment wasn't there."

He now runs an organization built entirely on that principle.

Worldwide Partners is a network of 95 independent marketing services agencies in 50 countries, representing more than $5 billion in media billings. Harris is president and CEO, but the usual arrangement is upside down. Holding companies acquire agencies, roll them into a consolidated P&L, and dictate operating terms to deliver shareholder value. Worldwide Partners owns nothing. The agencies own the network, and Harris answers to a board of agency leaders worldwide. "Rather than the network dictating the terms to the agencies, the agencies actually dictate the terms to the network," he said. Picture a sports league, where the commissioner works for the team owners.

Harris knows the other model from the inside. He spent 14 years in the Omnicom system, ran TBWA\Karsh+Hagan, and worked the client side at Smashburger and the retailer Fresh Produce before taking this job.

The network predates him by decades. Five agencies in California and Arizona started it in 1938, tired of watching manufacturers board trains to New York to hire agencies there. It ran more like a trade body until 2000, when the agencies formalized the ownership structure and the name. Lego has been a client for more than 40 years. Under Armour, Brand USA, TaylorMade, and 3M are now on the roster.

The pitch to agencies is scale without sale. Getting in is another matter. Applicants must be approved by the agencies already inside, and the network turned away 80 of them last year. Worldwide Partners looks for geographic gaps and unusual expertise, and it has collected some. A sound design agency founded by Simon Le Bon of Duran Duran. A US shop founded by two men with disabilities, staffed by people with disabilities, helping brands market to that community. But capability is the second filter. "We are not a lead farm for agencies," Harris said. "We're looking for great people who are equally greedy as they are giving." Collaboration holds because nobody is forced into it. People are working together, he said, because they've chosen to work together, not because they have to.

Clients everywhere are asking him one thing. "How are you using AI? And the question behind the question is, how are you going to save me money and give me more for less?" Fair, he says. But one client asked whether his agencies were using AI to produce disposable content, and the word stopped him. If content is disposable by nature, why make it at all? He would rather see agencies reinvest half of what AI saves into creative thinking on business problems instead of putting it all in the bank.

Harris named Travis Erwin, who gave him his first job in the beer business driving a keg truck, and then his second. He named Ron Askew and Mark Lampersky, who moved him to Colorado to work on the Coors account and handed him his first general management role. And he named Mary Farrell, the Worldwide Partners board member who served as interim CEO during the search that hired him, then spent her time and counsel making sure he was set up to succeed.

"I talk to all of them today," Harris said.
