The war on truth

Keith Nealon saw the fake-review problem coming while it was still theoretical.

Generative AI, he told the CEO.com Podcast, "could certainly represent an existential threat, because now you can have this explosion of fake content generated by bots. And what is key for consumers is trust in reviews." He called the risk a war on truth. He also noted, approvingly, that the Federal Trade Commission was raising the cost of manipulating reviews.

It raised them a good deal further. In August 2024, the FTC announced a final rule banning the sale and purchase of fake reviews, prohibiting undisclosed insider reviews, and barring companies from suppressing negative ones. The agency named AI-generated fake reviews as a target and gave itself the power to seek civil penalties against knowing violators, which is what changes behavior. The rule took effect on October 21, 2024.

Nealon ran a company that exists only because strangers will believe other strangers. That is not a marketing claim. It is the mechanism.

Bazaarvoice started in 2005 because its co-founder, Brett Hurt, could not decide which stroller to buy. He asked around, got contradictory advice, and noticed that Amazon was the only place where consumers were reviewing anything. Hurt had built a business in web analytics, and by Nealon's account, he installed reviews on a client's product page and watched what happened. Conversion, in Nealon's words, "went through the charts, through the roof."

The reason is older than e-commerce. "When consumers read reviews, the human psychology is that consumers just trust other consumers more than they trust brands," Nealon said. He is careful to add that this is not the fault of brands. It is just how people are.

Everything the company does follows from protecting that instinct. Its authenticity work splits into two jobs, and Nealon distinguishes them precisely. One is verifying that a review came from a real person. The other is moderating the real ones, catching profanity and catching content attached to the wrong product. His example was a review of children's Tylenol landing on the adult product page, which in a regulated category is not a rounding error.

Nobody knows anything

The man protecting all that trust spent his childhood being told he was not worth much.

Nealon was born in Ireland in the 1970s, which is audible about four words into any conversation with him. He describes the economics of the period without nostalgia. "In the US the phrase is there's folks that are blue collar or white collar. I would argue there's also no collar. And so we were actually, life started out in the no collar environment." The answer to most of what he asked for as a kid was no, because there was no money. He was also bullied, and he traces his drive straight back to it: "an incredible fire and willpower to really want to supercharge where I was going and never be bullied again."

His mother and his aunts and uncles noticed he was good at math and constantly told him he would be successful, which he calls a lot of pressure for a little kid. It worked anyway.

He built a systems integration company in Ireland in the late 1990s, rode the dotcom wave, and briefly concluded that being a CEO was easy. Then the wave broke, 9/11 followed, and a business with no recurring revenue and everything riding on projects went down with it. "I realized as a young kid you thought you knew everything, you actually knew nothing."

He sold the company. He corrects himself and says he gave it away. Two brothers bought it and asked whether he would come to the United States to help with the assets they were buying: data centers. Data centers had been hammered too, but they had the one thing his old business lacked, and the phrase stopped him cold. "When I heard that phrase, recurring revenue, I fell in love."

That has been the whole career since: data centers, cloud, software, several tours through marketing technology. Before Bazaarvoice, he was chairman and CEO of Vyze, a point-of-sale financing platform that Mastercard acquired in April 2019. He took over Bazaarvoice on January 1, 2020, two years after Marlin Equity Partners took the company private in a deal valued at about $521 million that closed on February 1, 2018. By the time of this conversation the company had close to 13,000 brand clients and a headcount approaching 1,500. Nealon says the path there involved "good luck, bad luck, timing, good bosses, bad bosses, failures, successes, therapy, meditation," which is a more honest list than most people in his seat will give.

The thing he refuses to do is let anyone believe the job is magic. He heard a coach describe working with six to 10 Fortune 500 CEOs a year, all of whom say the same sentence: if my employees knew who I really was, the game would be up. Nealon found that reassuring. "For 99% of us, we're just regular humans. And I try to normalize that actually, versus creating this notion that the CEO is superhuman, because I want everybody to believe that they can rise as far up the organization as possible to being CEO."

A company that sells authenticity is an awkward place to run a myth about yourself.

That view shapes how he staffs. He quotes Carnegie on an organization being nothing more than the collective capacity of its people to create value, and takes it literally enough to tell hiring managers that being able to do the job is not the same as being the right hire. On his own executive team, he screens for character first and sorts candidates into two piles. A reactive executive takes the plan and hits every number, which he says is exactly what a large public company that dislikes risk wants. A creative executive "takes your plan and improves on it, is a risk-taker, and produces a result greater than you even expected." At Bazaarvoice he hired the second kind. At that scale, he defines his job as guiding the company rather than running it.

On the office question, he had a framework and no answer. He argues that coaching, connection, collaboration, and creativity all degrade over video, and that the honest verdict is that remote work is feasible but not optimal. Rather than mandate three days, he pushed the decision down to managers, role by role. "I haven't discovered what that is. There's no blueprint yet." Years later, nobody else has published one either.

Gabe bought the business, brought him to America, and then handed him half of US sales on the strength of nothing but belief. Nealon calls him uber successful and uber humble and says the humility taught him as much as the job did.

Then a recruiter named Darren. Nealon was up for a chief revenue officer role at his first SaaS company against candidates who had built businesses worth hundreds of millions and managed several hundred people. He had done neither. "I had no earthly reason to be in the mix, but he saw something in me and insisted to that CEO and their investors talk to me and think about me just as a candidate."

He got it. "I think everything after that has fallen into place because of my tenure there."
