The customers of leadership

The meeting was on the 11th floor of 500 Oracle Parkway, down the hall from Larry Ellison's office. Ellison looked across the table at the executive who ran the education business and told her to pick her hundred best people, let the other 250 go, and rebuild from there.

Liz Wiseman thought he had lost his mind. She was the youngest person in the room, and the only woman, and the other executives were signaling her not to take the bait. So she did the responsible thing. She went to the business unit heads, modeled the revenue hit, built a case for why the plan was wrong, and came back with a smaller reduction.

Ellison heard her out. "Liz, you've done a really good analysis on this, and you're right," she remembers him saying. "What I asked you to do is probably unreasonable. And what you've come back with is a much more reasonable plan. And if this is what you want to do, I support you."

There were high fives in the hallway. Wiseman also caught something in his face she'd never been able to unsee: disappointment.

The smaller reduction happened. Then a little more trimming. Then people started leaving on their own, and the work kept growing because the whole function was being rebuilt online at the same time, and there were not enough people left to do it. Wiseman spent the following months, in her words, presiding over a slow bloodletting.

"I realized Larry was absolutely right about this, and I was absolutely wrong," she said on the CEO.com Podcast. "I had been incredibly shortsighted. I had been sort of defending the status quo, protecting my team, my organization, and some of it I think under the guise of protecting the business. But Larry had been thinking big; he'd been thinking for the future, and I'm protecting the past."

He knew. A colleague of hers at Oracle, the product marketing executive Dennis Moore, put the man's method to her plainly: if Larry trusted you, there was no greater multiplier. Ellison had the better answer and spent it on letting her find out for herself.

That story is the seed of everything Wiseman has published since. She left Oracle after 17 years, having built Oracle University at 24 and run human resource development globally, and started asking a question the leadership literature mostly skips. Not what qualities does a leader have. What is it like to be on the receiving end of them?

Her first book, Multipliers, argued that leaders either amplify the intelligence around them or drain it, and that most draining happens by accident. The underlying research covered 150 executives across 35 countries and put a number on the gap: multipliers got 1.97 times the capability out of their people that diminishers did, which is roughly a second workforce for free. The book has been in print for 16 years and revised once, in 2017. FranklinCovey, based in Salt Lake City, partnered with her to build the research into a course that ships with a deck of Accidental Diminisher cards. Thinkers50 has put her on its ranking of management thinkers in every cycle since 2013, peaking at number 17, and gave her its leadership award in 2019.

Employees are the customers

The line Wiseman keeps returning to came from a boss at Oracle, not from her research. Our employees are the customers of our leadership.

"I think it's a lot more helpful to look at leadership through the eyes of the customer," she said. "Who is the recipient of that leadership, and be more concerned about are people great around that person or is the leader great him or herself?"

She is not against charisma. She is against treating it as the measure. "There are people who may show up big, maybe they are charismatic and visionary, bold and compelling," she said. "Yeah, they can be those things, but do they know how to temper that? Do they know how to play big? But do they also know how to pull back and play small, creating room for other people to play big?"

Her argument for why this matters now is less sentimental than it sounds. The problems are too big for one head. "There is no one visionary enough that can see where the tech industry is really headed," she said. "I think this is one where we need many eyes on a situation to piece together what the future's going to look like."

Asked what to do when the leadership you are receiving is bad, she went through the obvious options and rejected all three. Quiet quitting leaves you weaker than it found you, atrophied by the time you finally work up the courage to go. Quitting solves nothing if you then go shopping for a job instead of shopping for a boss. Fighting it backfires, because arguing with a know-it-all produces more arguing and locking out a micromanager produces more suspicion.

What she has watched work is to be a multiplier upward. Pull the difficult boss in rather than pushing them out. Give them a defined role. Focus their energy somewhere useful. It will not turn them into a good manager, she is clear about that, but it changes the dynamic enough to buy you room.

It is worth saying that this puts the repair work on the person with the least leverage, and Wiseman only half answers that. Her defense is that the alternative is worse. "We have so much more power than we think we have," she said, and the research behind Impact Players backs the narrower claim. She and her team asked 170 leaders what their people did that most frustrated them and eroded value. Her read of the answers is that managers don't much enjoy managing and are quietly grateful for anyone who finds problems, chases them down, and takes the lead in a leaderless moment without being told to. That is a real finding about ordinary bad bosses. It is not an answer for someone whose boss is dangerous, and she does not pretend it is.

The problem was never Larry

Wiseman ran leadership development at Oracle, which meant she spent years sitting down with people who had studied Ellison and decided to become him. Big, gunslinging, argumentative, visionary.

"Larry is amazing," she would tell them. "We are so glad we have Larry Ellison in this company. But the thing is, we only need one of him."

The Larry lookalikes have successors in every generation. Walter Isaacson's biography of Steve Jobs put a lot of turtlenecks and imitated tempers into circulation, Elizabeth Holmes most notoriously. When asked what would happen when Isaacson's Elon Musk biography landed, Wiseman said the question disturbed her.

Her view of Musk is genuinely split. She bought a Tesla a decade before the interview, has a Powerwall, loves what he built, and has coached enough of his former executives to know what it was like to work for him. The distinction she draws is between thought leaders and organizational leaders. "There is a place for people who are singularly brilliant and emphatic," she said. "I'm not sure his strength is as an organizational leader." Savants exist and do real things. The mistake is filing them under a category they were never in, and then copying them.

Jobs is her evidence that people move. The version who came back to Apple was not the version who left, and the people who worked closest to him late describe someone else entirely. She heard a Pixar director talk about making Up under him: Jobs believed in a premise about a widower rediscovering joy, stayed interested the whole way, and never touched the script or the visuals.

Then there is Tim Cook, whom Wiseman was worried about. She had been coaching executives on his team as he took over, and she liked him, and she could see what was being asked of him. She went into their first meeting braced for an impersonation. "What I saw was someone who was so different, so understated, so thoughtful, but piercing in his intelligence and curious and warm," she said. "And that's who Steve entrusted Apple to."

Cook stretched into the showman parts of the job without pretending to be the previous occupant, and Wiseman thinks the results settle the argument about whether authenticity is a luxury. She has no objection to faking it until you make it, correctly understood. "It's knowing what you're trying to become," she said. "You're just squaring your shoulders as you grow into something that is authentically desired and authentically possible for you."

Fifty-one percent

In September 2021, Wiseman testified before the House Select Committee on the Modernization of Congress, at a hearing called Pathways to Success: How Practicing Civility, Collaboration, and Leadership Can Empower Members. Adam Grant put her name forward.

The written testimony is a peculiar document, worth reading in full. It is a leadership consultant explaining to the House of Representatives how to run itself, in the flat operational prose of a corporate playbook, addressed to an institution where nobody can fire anybody.

Some of it is what you would expect. Ask hard questions and then stop talking. Use debate the way surgeons use surgery, on specific problems, time-bound, with prep work. Ask people to argue the opposite position once camps start forming. Find each colleague's native genius, which she defines as the thing a person does both easily and freely, well beyond everyone else and without being asked or paid.

Some of it is odder and better. Video case studies of representatives who have actually led across the aisle, which members could post on their own sites. A lapel pin called the Full House Award, given peer to peer for bipartisan work, no prior approval required. Middle schoolers attending open committee meetings with a bingo card of good leadership behaviors, marking what they see and do not see, which she later called one of her favorites of the dozen practices she put forward. And, at the very end, one line proposing that House members be seated alphabetically rather than by party.

The centerpiece is a formula she also credits to the former Cisco chief executive John Chambers, who once told a colleague he had 51 percent of the vote and 100 percent of the accountability. Wiseman recommended committee chairs say the same thing to members, in as many words: you are in charge, which means I am not, and if we disagree you make the call.

This is the same move Ellison made with her, and it is the reason the Oracle story is not simply a story about being wrong. Trust in her telling is not something a leader accumulates by being reliable. It is something a leader spends. The framework predates the moment when some of the intelligence in the room stopped being human, and that question did not come up in the interview, but it is the obvious one to put to her next.

The chance

Every CEO.com Podcast conversation closes on the same premise: that the chances given matter as much as the chances taken. Wiseman went very small.

She was new at Oracle, just back from Utah with a business degree and no natural feel for technology, in a three-week onboarding program that ended with each new hire building an application and demoing it to judges at headquarters. She had worked hard on hers. She stood up, pulled it open, and it was broken.

One of the judges was a sales engineering manager in his thirties named Bob McCormick. He could have used the moment. Instead, he told her he thought she might be in somebody else's UNIX account, because the person before her had never logged out, and suggested she back out, log in as herself, and start the demo over.

"I'm getting a little teary just telling you this story," she said, "because I was blown away by this. Because he could have tortured me, could have made me look like a fool, but he just gave me this chance."

Fifteen years of research into what leaders do to the people around them, and the example she reaches for cost a man 30 seconds and nothing else.

"I've never forgotten that little moment of grace and a little moment of teaching and kindness."
