The competence trap

Adolfo Gómez Sánchez spent years on the ATP tour before he ever set foot in a boardroom, and he has never really left. He mentored professional tennis players. He now runs GOLD Results, which does something similar for chief executives. On the CEO.com Podcast, he made the case that the two jobs are the same job, and that the executives are losing.

"I always say to CEOs, if your favorite sports team is managed the way you manage your business, you would be aghast."

His test is a single question he puts to CEOs: What is your plan to become a better CEO over the next five years? He says it usually stops the room. "And then I say, well, look at sports. You take Kobe Bryant, Tom Brady, and Michael Jordan. When they became the best in what they did, they doubled down on getting better. So why wouldn't you do that as a CEO?"

The word he keeps circling is competence. He means it as an indictment. "Competent means you get good at or decent at something, and then you stop growing. Whereas athletes never plateau." He uses driving as the example. Once you stop hitting things, you stop improving, and you spend the next 30 years at exactly the skill level you reached in year two. Someone with three decades in a role, he argues, often has one year of experience repeated 30 times.

An athlete inverts this, spending most of training on the things he does badly. Corporations do the opposite by design. They run a 90-minute session on psychological safety and send everyone back to their desks. "I can explain to you how to technically serve like an ATP pro, but if you don't go out on the court, you're never going to consolidate that." Real training requires being visibly bad at something in front of colleagues, at a rate he puts at 15 to 20 percent failure.

The figure echoes a 2019 Nature Communications paper that derived an optimal error rate near 15.87 percent, though its authors were modeling machine-learning classifiers and animal learning, not managers, and said extending the result to broader circumstances was still to be done. Whatever the precise number, his point about corporate tolerance for it is unsparing. "No matter how much they say, yes, yes, failure, it's bullshit. There is no acceptance for that."

He is on firmer ground diagnosing why change stalls. The people most invested in a broken model, he says, are the ones it rewarded, because conceding the model is broken means conceding they may not deserve their seat. That maps closely onto what Harvard's Robert Kegan and Lisa Lahey named competing commitments, the hidden self-protective goals that lead capable people to quietly stall the changes they publicly support.

The argument gets thinner in his reliance on practice volume. He invokes the 10,000-hour rule, which has taken heavy fire since Malcolm Gladwell popularized it. A 2014 meta-analysis in Psychological Science by Brooke Macnamara, David Hambrick, and Frederick Oswald found deliberate practice accounted for 18 percent of performance variance in sports and less than 1 percent in the professions. Anders Ericsson, whose research Gladwell was compressing, argued to the end of his life that the meta-analysis had defined practice far more broadly than he ever had, sweeping in activities like attending lectures that met none of his criteria. The dispute is unsettled. Gómez Sánchez's version is more defensible than the pop rendering, because he cares about the structure and feedback quality of the hours rather than the count. But the number does more work in his telling than the literature supports.

His neurochemistry runs simpler than the science too. Dopamine is achievement, he says, and it fades. Serotonin is becoming, and it lasts. The researchers who did the foundational work here, Kent Berridge and Terry Robinson, put it differently: the field's consensus is that dopamine's chief role in reward is wanting rather than liking, which makes it a motivation signal more than a pleasure one. As a frame for how executives misallocate their attention, though, his version does its job. "Achievement is just data. It just tells you if you're on the right track, but it doesn't define you."

The most persuasive thing he offers is a case, not a theory. He coached Juan Mónaco, an Argentine ranked around 50th in the world with no weapon comparable to the players above him. Instead of building one, they built an identity around what he already had: the willingness to extend a rally past anyone's patience. Mónaco trained around that and nothing else. He won the Hamburg title in 2012 and spent eight weeks that year at a career-high No. 10.

That refusal to chase what you are not is the thread back to his own title. He does not call himself a CEO. At GOLD Results, he is Chief Passion Officer, which he insists is the accurate job description, not a joke. "Find a really compelling mission, align people behind it, create the conditions so they can bring their brilliance, and then get out of the way."

Gómez Sánchez named the coaches on tour who handed him decades of pattern recognition for nothing. Experts, he said, stop seeing pieces and start seeing whole positions, the way chess masters see plays instead of pawns. "There were a lot of generous people on the tour who shared that with me. That ended up being embryonic for me to later build on."
