The business of hourly work

In 2016, Sanish Mondkar walked into Philz Coffee's headquarters near Dogpatch in San Francisco to pitch an idea he hadn't yet built. He was not sure what to do first. Write the software, find a customer, or go raise money. Jacob Jaber, the founder and CEO of Philz, listened, argued with him on a couple of points, and then told him that if he built it, Philz would use it.

Jaber went further than that. He gave Mondkar office space upstairs and let him into the stores to work with managers and baristas. Philz became Legion's first customer and rolled it out nationwide.

"I wasn't expecting that," Mondkar told the CEO.com Podcast. "I think that was pretty instrumental, and I'm very grateful for that."

Mondkar did not need the office space. Before Legion, he was executive vice president and chief product officer at SAP, responsible for every product in the company's procurement and business network line, including Ariba, Fieldglass and Crossgate, a portfolio worth more than $1 billion a year. He came to SAP through Ariba, where he spent more than a decade, starting as an engineer on the Ariba Network and ending as chief product officer, seeing the company through its 2012 sale to SAP under Bill McDermott.

What he couldn't get past after he left was the gap between the software he had spent his career building and the people ringing him up at the grocery store.

"All of us are interacting with frontline workers in some shape or form, whether it's at grocery stores, cafés, restaurants, or retail stores, but they're using very archaic and obsolete ways," he said. "There is not much that's improved in their fundamental experience for decades. As a technologist and a product builder, initially, I was drawn to the question of why that is the case. That curiosity, over a period of time, turned into a calling, a passion, and a really deep motivation to solve that problem."

Legion sells workforce management software, a category that has existed for as long as retailers have had to schedule people. Mondkar's argument is that the category was designed for the employer alone.

"They were very much oriented towards labor efficiency and cost control, which are very important goals, but they're very employer-centric," he said. "And when you over-index on that, employee experiences suffer, and the turnover in these industries is very, very high."

Legion's platform forecasts how many customers a store will see on a given day, works out how many people it needs, and builds schedules around who is available, who is skilled, and who wants which shifts. Employees get an app, some say over their hours, and the option to be paid as soon as a shift ends. The company's customers include Dollar General, Cinemark, and RaceTrac, which were managing more than 300,000 employees on the platform as early as 2020, according to Legion's Series B announcement that year.

The size of the problem is what keeps him in it. By his count, there are somewhere between 75 and 80 million hourly workers in the United States, with retail alone accounting for more than 30 million and healthcare and manufacturing 12 to 15 million each. Worldwide, the number is more than 2 billion.

"The problem statement and the headroom to grow here are almost boundless," he said. "Going from retail and hospitality to healthcare would substantially increase our addressable market, which we are in the process of doing right now, or going from predominantly selling to the US-based customers to adding Europe, and that would, again, substantially increase our addressable market."

That is what the money was for. Shortly before the interview, Legion closed a $50 million growth round led by Riverwood Capital, with Norwest, Stripes, Webb Investment Network and XYZ joining, taking total funding to $145 million. Mondkar said the company decided it wanted the capital the year before, waited out the regional banking crisis, and closed in the second quarter. In December of that year, it added $50 million in financing from Silicon Valley Bank, bringing the total to $195 million. Its earlier rounds were a $22 million Series B in 2020, led by Stripes with Workday Ventures, Dollar General and NTT DOCOMO Ventures, and a $50 million Series C nine months later, after a year in which the company said it grew 391 percent.

The European expansion he described has happened. In August 2026, Legion made the Inc. 5000 for the fifth year running, on 179 percent revenue growth over three years, and in the announcement Mondkar credited customers ranging from multinational enterprises to UK and European brands.

Mondkar has been using AI in the product since the beginning, long before it was the thing every founder was required to talk about. Workforce management is done every day, in every store, and most of it is the same work repeated. That made it a candidate for automation from day one, and Legion's demand forecasting and schedule optimization have run on machine learning throughout.

Generative AI is the part he is newly excited about, and the reason is specific to his users. They do not sit at computers. They are on a sales floor or a loading dock, and any software that asks them to log in and learn a workflow is asking too much. A conversational layer changes that.

"A manager can say, 'Joe is running late right now. Find a replacement for Joe's shift that starts in 30 minutes,' and Legion can take that, map it back to the right actions inside of workforce management, and present some options to the manager, or just go and execute it, depending on what the instruction was," he said. "We feel like, especially generative AI, is the final piece of the puzzle here, which would truly turn workforce management into this conversational intelligence service that you don't have to log in."

Legion now has seven such assistants in production. The Spring 2026 release added one for district and area leaders who oversee store portfolios. A Forrester study that Legion commissioned and published in August modeled the platform's effect on a composite specialty retailer with 15,000 employees across 700 locations and found forecasting accuracy rising from 87 to 96 percent, managers recovering about seven hours a week, and a 10 percent drop in voluntary turnover. In the release, Mondkar said the figure he kept coming back to was turnover.

His view of what AI does to leadership is less about tools than about obligation. A leader needs three things, he said: vision and strategic thinking, emotional intelligence, and effective communication. Strategy now has to include a position on AI, whether a company builds it or only uses it. "I don't think anybody at the leadership level can be just watching and not reacting to what's going on right now," he said. "You don't need to be an expert in how it works, but you need to really have a point of view on what it's going to do to your organization, your product, or your customers, and have a plan for it."

Legion has been fully remote since the pandemic. Mondkar does not describe it as a phase to get through. He wants the company to be good at it, which means treating onboarding and the other friction points as problems to solve rather than costs to accept. He sorts his week into four buckets, color-coded on the calendar: sales and growth, product and technology, existing customers, and recruiting.

He works out every day, sometimes for 10 minutes, and practices intermittent fasting. He talks about how other people talk about eating lunch.

"I truly speak from my own experiences of the past eight years building Legion; there are more bad days than good days, as any entrepreneur will tell you," he said. "And you need something that is grounding for you, which is not actually tied to just your company's accomplishments."

He reads blogs, listens to podcasts at double speed, and picks books that have nothing to do with his job. At the time of the interview, he was a quarter of the way through David Sinclair's book on longevity, which treats aging as a disease rather than a fact.

The interview took place on a bad day for the stock market, in the middle of an election year in the United States and a couple of dozen other countries. Asked where the macro picture was headed, Mondkar said he wished he knew, that the past 18 months had been turbulent financially, politically, economically and socially, and that he did not see the end of it.

"Control what you can," he said. "For us at Legion, for me personally, as a leader of Legion, controlling what I can is making sure we are staying focused on the things that we need to do that are in front of us. So we have to build great products, and we have to continue helping our customers who are also going through that same turbulence."

He was less equivocal about the long run. Hourly work has been through every recession and every crisis, and it is still here. "I firmly believe Legion is working on a very durable problem," he said.
