The CEO whisperer says he failed

Robert Hargrove wrote Masterful Coaching before executive coaching was an industry. The book is in its third edition. His clients have included the Chairman of the New York Stock Exchange, presidential appointees, and companies like Nike, Chevron, UBS, and Toyota. For 30 years, his stated mission has been to get powerful people to stand for something bigger than themselves.

"I have to say that I've failed to some degree," he said on the CEO.com Podcast. "I can't honestly say I influenced that many CEOs to transcend their preoccupation with money and power."

Hargrove started as an editor at the Boston Globe, interviewing Henry Kissinger, Muhammad Ali, and Salvador Dalí. He noticed that his editing made his subjects sound better than they actually sounded. "So then I started to feel like, gee, I have a voice." That led to a decade of leadership weekends, about a hundred people at a time, more than 30,000 people in all by his firm's count. Then he noticed the format's limits.

"There's a difference between insights and results," he said, and he traded three-day immersions for year-long coaching relationships with executives.

"When I wrote the book Masterful Coaching, coaching didn't exist," he said. "There were only sports coaches and music coaches. And now, somebody told me the other day, if you throw a rock, you might hit a coach."

He does not consider that progress. The industry he helped create is now, in his view, thick with exploitative get-rich schemes. "I'm sick and tired of all the hype. I see myself as one of the keepers of the flame of what masterful coaching is really about. I never did it to make money."

He is unusually candid about why he chose CEOs. "To be honest, to some extent, I'm attracted to the glamour and power that CEOs have. These are charismatic, attractive people, and I like their money and power." The bet was that if he could elevate the aspirations of people with that much leverage, the effects would spread. He describes it, tongue in cheek, as trying to save CEOs from damnation. He helped people reach the top. He helped with multi-billion dollar transactions and turnarounds.

What he mostly could not do was move his clients past the money. "Many of the CEOs I've run across are very small-minded, very petty. They don't have a big enough dream." He names Bill Gates, whom he never coached, as a leader who made a fortune and then went to work on something larger. He struggles to name many others. One client paid his company more than half a million dollars for a leadership project and showed no interest in the work. What the man wanted was his name on a university building.

The exception was the Pentagon, where Hargrove worked with four-star generals and admirals. "There was something else that was bigger than money and power. It was patriotism. I remember one guy talking to me about how proud he was to put on the cloth of the nation and go to work every day."

Asked what makes a great leader, he pointed to the presidential historian Doris Kearns Goodwin, whose book Leadership: In Turbulent Times draws its answers from Lincoln, both Roosevelts, and Lyndon Johnson. Great leadership, as Hargrove summarized her work, comes down to character traits rather than credentials: standing for something bigger than yourself, character, empathy, humility, and what he says she calls the doubleness of ambition. Lincoln schemed his way to the presidency, then issued the Emancipation Proclamation.

Johnson was warned that pursuing a civil rights bill in his first hundred days would burn all his political capital. His reply, in Hargrove's telling: "Then what the hell is the presidency for?" That, Hargrove argues, is what most CEOs are missing. "Their ambition isn't big enough. It stops at the profitability index for this quarter or this year."

Every episode of the CEO.com Podcast ends with the same question, built on the belief that the chances one gives are just as important as the chances one takes: who gave you a chance? For Hargrove, it was a phone call in 1978, during a blizzard. Werner Erhard was scheduled to speak somewhere and couldn't make it, and someone asked Hargrove, then a newspaper editor terrified of public speaking, to fill in. Midway through the talk, he walked to the back of the room and bent over so he could breathe. It ended in a standing ovation. He can no longer remember the name of the person who called.
