Bill Eckstrom wants to put a number on your managers

Bill Eckstrom likes to ask executives a question. Does the performance of the teams inside your company reflect how well those teams are led? He says 99 out of 100 answer yes without hesitating. Then he asks how many of them have measured it.

"They all believe their teams reflect how they're led, but how many of those people have quantified their leadership?" Eckstrom said on the CEO.com Podcast. "Everybody looks at outcomes. What's the input? What's the root cause that creates the outcome? And the biggest root cause that we see in business is the behaviors of leaders. And nobody is really quantifying and helping them evolve in a real way."

That gap is in business. Eckstrom is the founder of Ecsell Institute, a firm in Lincoln, Nebraska, that scores managers on how they coach the people who report to them. He was CEO when the interview was recorded; the company's site now lists his title as chairman. He founded it in July 2008, six months after a publicly traded healthcare company let him go from a senior vice president job in a reorganization. He tells that story in a 2017 TEDx talk, "Why Comfort Will Ruin Your Life," which the company says has been viewed more than 4.5 million times. In 2019 he and Ecsell president Sarah Wirth published The Coaching Effect, drawn from more than 100,000 documented coaching interactions, most of them on sales teams.

The method works like a physical. Ecsell surveys the people being led, not the leader, and scores the leader on six themes: trust, psychological safety, communication, team structure, skill development, and challenge. The first two are grouped as relationship, the middle two as order, and the last two as complexity. Complexity is Eckstrom's word for pushing people into discomfort, which he considers the part most leaders skip. He is specific about the sequence. A manager who has not built trust has not earned the right to push. Once trust exists, he said, people ask to be challenged. Fear produces discomfort too, and he does not count it.

Eckstrom described what the report looks like when it lands on a leader's desk: only 60% of your team says you have a connection with them, only 50% says you have created a psychologically safe environment. "Those are hard things to learn," he said. "But it's a beautiful thing to understand because then I know what to do. I know where to focus."

The most concrete number he offered was about meetings. Asked whether trust in the workplace has eroded the way trust in institutions has, he said Ecsell's data did not show that, with one exception. After the pandemic, one-on-one meetings between managers and their direct reports fell by 54%. Trust did not drop on its own; the activity that produces it did. His fix is unglamorous. Hold the meetings. Ask about life outside of work. Know the names of their kids. Know their professional goals, because by Ecsell's data, a manager who knows an employee's goals and helps them get there is the second-strongest motivator in the workplace. Eckstrom said he built a sales team early in his career by hiring people away from managers who had never bothered.

He also said Ecsell's post-pandemic data ranks hybrid leaders as the most effective, fully remote leaders second, and fully in-office leaders last.

A reader should hold those findings at arm's length. Ecsell's scores come from web-based team-member surveys, so they measure how a team perceives its manager rather than anything independent of that perception. The company's site says it tracks and measures a person's ability to lead in a way no one else does, which is a sales claim. And a firm that sells coaching to managers has an interest in finding that manager behavior explains performance. Eckstrom, to his credit, does not pretend otherwise. He said the company treats its own findings as things to disprove, and that some behaviors it once measured no longer correlate with performance and have been dropped. What has held constant, he said, is the relationship factor.

The framework has traveled. Ecsell started in sales because sales tracks numbers, then moved into marketing, operations, IT, pharma, agriculture, manufacturing, and retail as those departments asked for the same scorecards. It now runs divisions for sports and education. Before entering sports, Ecsell held focus groups with high school athletic directors and coaches and found that winning was not their first priority. They wanted their coaches to give student athletes a good experience. Eckstrom said the same six themes apply to a gym as to a sales floor, and that wins tend to follow when coaches get them right.

Asked which leaders he admires, he did not name anyone famous. He named a medical equipment distributor in Iowa and a retired chief commercial officer at a pharmaceutical company. The leaders who matter most, he said, are usually people nobody has heard of, and most of us only get one or two.

Every conversation on the CEO.com Podcast ends with the same question, built on the idea that the chances one gives are just as important as the chances one takes. Eckstrom's was a man named Bill, who appears in The Coaching Effect as Mitch because the publisher did not want two Bills in one book. Bill put him in his first leadership role and coached him hard. Eckstrom said much of Ecsell's work traces back to him. Then he added a condition. Someone has to be willing to take a chance on. "Parents, let them fail," he said. "Let kids fail. Let yourself fail."

He was fired on January 7, 2008, at 3 in the afternoon, in a conference room on the top floor of the building. He went home and lay in bed for three hours. The articles of incorporation were signed that July.
